Why I Think the Solar Industry Is Asking the Wrong Question About Cost

The biggest mistake I see commercial buyers make isn't choosing the wrong panel. It's asking the wrong question.

I manage solar procurement for mid-to-large commercial projects. In the last three years, I've handled over 150 orders for rooftop and ground-mount systems. When a client says, 'What's the cost of a solar panel?', I know exactly what they mean—but that question is dangerous if left unasked.

They want the price per watt. The number on the spreadsheet. But that single number ignores everything that happens between the warehouse and the 25-year energy yield.

So here's my view: Lowest panel cost per watt is a trap. Total system value is what matters. And if you're sourcing for a commercial job, ignoring that distinction costs you money—real money.

The conventional wisdom says 'compare $/Watt.' Here's why that's not enough.

Everything I'd read in vendor RFPs and procurement guides said to benchmark on price per watt. Simple, clean, comparable. In practice, for our projects with tight deadlines and performance guarantees, I found the opposite.

Take a recent job we did in March 2024—a 150kW flat roof installation. Client needed the system operational in 8 weeks. Normal lead time for panels? Usually 4-6 weeks. We looked at a budget panel supplier quoting $0.18/W. And then LONGi, with their 400W monocrystalline rigid solar panel, quoting $0.22/W.

The difference per watt: $0.04. On 150kW, that's $6,000.

But here's what the simple comparison misses:

  • The budget supplier had an estimated lead time of 5 weeks. No guarantee.
  • The LONGi panels had a confirmed 3-week lead time. We could commit to the client's deadline.
  • The budget supplier's panel efficiency was lower—we'd need more panels to hit 150kW, meaning more racking, more labor, more electrical work.
  • The LONGi panels, being bifacial, could capture additional energy from reflected light on the white TPO roof. Estimated 5-15% boost in yield over a standard monofacial panel.

That $6,000 'savings' on panel cost? Gone by the time we added extra mounting system components and labor. The flat roof solar mounting system itself is a fixed cost per panel—fewer panels, lower cost. The LONGi option used 375 panels instead of 400. That meant 25 fewer mounts, 25 fewer electrical connections. At $75 per connection labor, that's $1,875 saved right there.

Three hidden costs that kill the 'cheap panel' deal

This isn't theoretical. I've made this mistake. Here are the costs that aren't on the panel's spec sheet:

1. Installation complexity and labor

Lower efficiency panels mean more units. More units mean more mounting hardware, more wiring, more roof penetrations. On a commercial flat roof, each penetration is a potential leak point. The labor cost for roof mounting scales almost linearly with panel count. I've seen projects where the mounting system cost more than the panels themselves.

2. Time and deadline certainty

A delay on a commercial solar project isn't just an inconvenience. It means the client's building doesn't start saving. The tax incentives shift. The interconnection agreement with the utility might expire. In one case in 2023, a client lost their net metering queue position because panels arrived two weeks late. The financial impact? About $4,500 per year in reduced savings. For a 20-year system life, that's $90,000 lost. All to save $4,200 on panels.

3. Performance degradation and warranty

Not all panels age the same. Industry standard degradation is around 0.5-0.7% per year. But I've seen budget panels degrade at over 1% per year—meaning after 10 years, you've lost an extra 5% of output. On a 150kW system producing 200,000 kWh/year, that's 10,000 kWh lost. At $0.12/kWh, that's $1,200 per year. A LONGi panel with a 0.4% degradation guarantee? The difference over 25 years is substantial.

What about the thermal energy storage tank part of the system?

Some of our projects include thermal energy storage tanks for commercial buildings. These systems store chilled water or heat during off-peak hours. Do the panels matter as much here? Actually, yes. The storage tank sizing depends on the energy generation profile. If your panels underperform, you might not charge the tank fully. Or you over-size the tank (wasting capital) because you can't trust your generation data. The panels are the foundation—cheap out there, and everything downstream is compromised.

So, what is the cost of a solar panel? The real answer.

The honest answer is: it depends on the system. As of Q4 2024, a LONGi 400W monofacial panel might be $0.20-$0.25/W. A bifacial version might be $0.22-$0.28/W. A budget panel could be $0.15-$0.18/W.

But on a fully installed system, the panel cost is only about 20-30% of the total. A 150kW commercial system might cost $150,000-$200,000 fully installed. The difference between 'cheap' and 'quality' panels is maybe $6,000-$10,000 on that total. If better panels reduce installation costs by 5-10% (through lower parts count), and improve yield by 5-10% over 25 years, the choice is clear.

I know what you're thinking: 'But what about budget constraints?'

Fair point. I've been there. When a client says 'we only have $150,000 for this project,' it's tempting to go cheap on panels to make the budget work. But I've learned: if the budget is tight, the answer isn't cheaper panels—it's a smaller system. Or a phased approach. Or tax incentives. Or a different financing structure.

Putting cheap panels on a mounting system that lasts 30 years? That's like putting cheap tires on a new truck. Everything else is high quality, and the weakest link becomes the panels. And you can't easily swap panels out—roof labor costs are high.

My bottom line

Stop asking 'what's the panel cost per watt.' Start asking 'what's the cost per kWh delivered over 25 years?' That's the only number that matters.

I've been doing this for 5 years, and my advice keeps getting simpler: pay more for panels you can trust. Specifically, panels with verified degradation data, real warranties, and a manufacturer that will exist in 10 years. LONGi fits that bill. So do a few others.

But don't just trust my experience. Look at the IRENA 2024 report on LCOE—levelized cost of energy. The systems with the highest-quality modules often have the lowest lifetime cost, even if the upfront panel cost is higher. That's not opinion. That's data.
